Why ambient documentation savings stall outside the pilot
The pilot unit is self-selected. The rest of the service line is not.

The pilot unit was never representative
Pilot volunteers are usually the clinicians most comfortable with new technology and most willing to tolerate a rough first week. They produce a genuine result that does not generalize.
Roll the same tool out to a unit with no volunteers and the first week is where it dies.
The hidden cost of distrust
A clinician who does not trust the draft reads it line by line against their own memory of the encounter. That is slower than dictating from scratch.
So the tool is used, the licenses look healthy, and the hours never arrive.
Measure review behavior, not usage
Ask how people handle a draft with a small but plausible error and you learn more than a month of usage logs will tell you.
Units cluster into recognizable patterns, and each pattern has a different fix.
Sequence the rollout by readiness
Bring the highest readiness units first so early results are real, then use their practice as the intervention for the next tier.
It is slower on paper and much faster in practice.
